When the Plan Breaks

Most leadership advice works fine when conditions are stable, problems are familiar, and the future looks like the past. But what happens when the plan breaks — when markets shift, teams fracture, ugly truths surface, and no framework applies? That is when leadership is truly tested, and that is the territory this book explores. In When the Plan Breaks, consultant and former COO Brennan Renvik argues that the most consequential leadership moments are precisely the ones standard advice was never designed to handle. Drawing on case studies from Intel, Apple, Airbnb, Starbucks, Johnson & Johnson, and others — alongside research from neuroscience, decision theory, organizational behavior, and psychology — Renvik builds a rigorous, honest account of what great leaders actually do when the floor feels wrong and there is no script left. The book covers the full terrain of edge-case leadership: the physical fear that founders carry but rarely name; the cost of delayed honesty and the conditions that make truth-telling possible; the emotional complexity of layoffs, demotions, and firing a friend; the psychological burden of being the final decision-maker; the difference between wartime and peacetime leadership — and the danger of confusing them; how to hire people who have already failed well; how to design organizations that can absorb disruption; how politics and ego quietly rot fast-growing teams; how to have the conversations nobody wants to have; when to sell, when to stay, and when to let a vision die; and how to make peace with a struggle that never fully ends.Renvik does not offer a system that makes hard decisions easy. Instead, he offers something more honest and more useful: a clear-eyed account of the internal and external obstacles leaders face at the edge, the real costs of avoidance and self-deception, and the habits of mind that allow leaders to act with integrity when uncertainty is highest and the stakes are real. For founders, CEOs, COOs, and anyone who has ever sat with the weight of a decision that cannot be undone, this book is both a practical guide and a frank companion — one that takes seriously what leadership actually costs, and what it actually demands.
