Leadership by Design

Most leadership problems are not strategy problems. They are trust problems. And most trust problems trace back to a single, persistent failure: leaders who have learned to armor themselves against uncertainty, dissent, and visible vulnerability—and who, in doing so, make it unsafe for everyone around them to tell the truth. In Leadership by Design, consultant and former COO Brennan Renvik argues that great leadership is not a personality trait or a natural gift. It is an engineered system of daily behaviors that either build or erode the psychological safety a team needs to function at its best. Drawing on research from Google's Project Aristotle, Amy Edmondson's work on psychological safety, neuroscience, behavioral economics, and decades of organizational case studies, Renvik shows exactly how leaders accidentally teach their teams to go quiet—and, more importantly, how to reverse that process. The book begins with a diagnosis: the hidden costs of "armored" leadership, the cognitive biases that make bold action feel dangerous, and the organizational systems that punish candor and reward silence. It then builds a practical architecture for change, covering how to name emotions before they drive outcomes, how to tolerate discomfort long enough to make better decisions, how to prepare for difficult conversations with clarity and intention, and how to deliver and receive feedback in ways that land without wounding.Renvik introduces "the rumble"—a structured, four-phase method for honest conversation—and shows how to apply it across the full range of situations leaders avoid: performance problems, broken trust, failed initiatives, and values conflicts under pressure. He explores how shame and blame corrode team culture, how organizations can learn to work with failure rather than hide it, and what it truly means to live by your values when something costly is on the line. The book also confronts the specific challenges of leading across distance and screens, where transactional drift, the silence tax of remote communication, and Zoom fatigue make trust harder to build and easier to lose. Detailed case studies of Satya Nadella, Alan Mulally, and Jacinda Ardern illustrate what courageous leadership looks like in practice—not as heroic exception, but as a repeatable pattern of naming reality, tolerating discomfort, aligning words with actions, and making honesty safer for others. The final chapter delivers a thirty-day field guide: a phase-by-phase behavioral program that moves leaders from self-awareness through emotional skill, honest action, culture design, and sustainable practice. The guide is grounded in implementation intention research and behavior-change science, emphasizing small, specific actions over motivation and willpower.Leadership by Design is for the CEO who suspects her team is telling her what she wants to hear. For the COO who knows exactly what conversation he has been avoiding. For the director who has built a technically competent team that still cannot seem to hold the truth. This is the book for leaders who are done performing invulnerability and ready to build something real.
